Chain Carton Specs as the Real Spec — A Tier 2 Retail Story
The challenge
We had won an accessory-aisle program with a Tier 2 US home improvement chain on product spec, price, and lead-time discipline. The signed PO was sitting on the engineering lead's desk. Then the chain's logistics team flagged that the RTI carton dimensions in our quotation didn't match their distribution center pallet specs — specifically, our standard 24-piece master carton was 4 mm too wide on the long edge for their high-density warehouse rack system. Without revised packaging, the program would have to ship to an alternate DC with a 40% freight cost penalty.
How we approached it
Engineering re-spec'd the master carton inner dimensions inside 24 hours, found a corrugated supplier that could deliver a 1,000-unit first run inside 7 days, and produced a 50-piece test pallet shot photographically against the chain's published rack-system specs. We submitted the revised RTI documentation and the test-pallet evidence to the chain's accessory buyer within 3 days of the original objection. No production was lost.
Outcome
Program launched on schedule. The chain accessory buyer later told us — informally — that 4 out of 5 "qualified" OEMs in the original RFP had failed at exactly the same RTI carton step. We were the only one that resolved it pre-launch instead of asking for a 60-day extension. Program has run for 3 years at roughly 60,000 pieces/year across the silicone drying rack SKU. The chain has subsequently invited us into accessory programs in two adjacent product categories.
